Context

The design team was growing fast to keep up with new product fronts, but without clear rituals, aligned hiring criteria, and shared delivery standards. The risk: losing quality, creating rework, and overloading the most experienced people.

Approach

I led technical interviews, structured an onboarding with 30/60/90-day tracks, defined design OKRs, and implemented weekly critique ceremonies. I created Design↔Engineering handoff templates and organized the file architecture to reduce friction in day-to-day work.

Outcome

The team scaled sustainably, with clear expectations and objective quality criteria. Rework dropped consistently, and new designers began contributing to real projects within their first few weeks.
